The Context

Most businesses have the opportunity to reinvent themselves gradually. Sparrow Nest Coffee had to do it all at once.

Originally launched in February 2020, Sparrow Nest Coffee opened just weeks before the COVID-19 pandemic fundamentally changed how people worked, gathered, and interacted. Located in Eugene’s historic Miner Building, the concept was built around a simple but ambitious idea: create a true third place in downtown Eugene. A welcoming environment where people could meet, work, connect, and experience the energy of a vibrant urban community.

The original proposal was developed as part of the City of Eugene’s Downtown Revitalization efforts. At the center of the vision was a coffee shop intentionally designed to bring people together while showcasing the creativity and vitality of RDG Brands, whose agency space is visible from within the café. The concept also included a public art gallery featuring local artists and participation in Eugene’s First Friday Art Walk program.

While the timing could not have been worse, the vision survived.

An RDG-owned consumer and hospitality venture

As downtown office workers disappeared and foot traffic collapsed, Sparrow Nest Coffee was forced into dormancy. Rather than reopening prematurely into an unstable market, ownership made the deliberate decision to wait. What had been envisioned as a community gathering space remained largely untouched for four years, a time capsule of a dream that had never truly been given the opportunity to live.

When the opportunity finally arrived to reopen in 2024, the environment had changed dramatically. New competitors had entered the market, consumer behavior had shifted, and the economics of hospitality had become significantly more challenging. The question was no longer how to reopen Sparrow Nest Coffee, it was how to build a coffee shop that could thrive in a post-pandemic world.

The challenge was bigger than coffee.

Downtown Eugene had changed. Remote work had altered traffic patterns. Consumer expectations had evolved. Several new coffee shops had opened within walking distance of the Miner Building, creating competition that did not exist in 2020.

Many businesses respond to changing conditions by increasing marketing activity. RDG approached the problem differently.

The team recognized that operational realities would determine long-term success. Too often, struggling businesses attempt to solve structural issues with advertising when the underlying problem is profitability, staffing, pricing, product mix, or customer experience.

Unlike a conventional client engagement, Sparrow Nest gave RDG direct responsibility for turning that broad vision into a complete business concept, operating strategy, brand, customer experience, and implementation plan. To succeed, Sparrow Nest Coffee would need a model that was operationally sustainable, financially disciplined, and differentiated enough to give customers a reason to choose it over an increasingly crowded field.

The business also inherited a space with mixed perceptions. For years, the Miner Building lobby had been viewed as an underutilized corridor rather than a destination. Internally, it had even earned the nickname “the morgue” because of its lack of activity and energy.

The challenge was not simply to open a coffee shop. It was to transform an overlooked space into one of downtown Eugene’s most welcoming and active gathering places.

Strategic Focus

The reopening began with a reassessment of what made Sparrow Nest Coffee unique. Rather than competing on trends, RDG focused on building around strengths competitors could not easily replicate. RDG translated the goal into a series of strategic decisions involving staffing, employee benefits, pricing, product mix, supplier relationships, menu development, customer experience, physical design, and financial sustainability.

Start with people

The team decided that employee experience would become a strategic advantage. Staff members were not viewed as interchangeable labor but as the primary drivers of customer experience and long-term business success. In an industry often characterized by high turnover, Sparrow Nest intentionally invested in building a workplace designed for retention and long-term commitment.

Employees receive health benefits, paid time off, and retirement benefits; an uncommon commitment among independent coffee shops. The approach has proven successful. At the time of writing, 50% of the team has remained with the business since reopening in May 2024, providing consistency, institutional knowledge, and stronger relationships with regular customers.

Operation discipline

Years of consulting experience working with hundreds of businesses had reinforced a simple lesson: sustainable hospitality businesses succeed by controlling the fundamentals. Cost of goods and labor are typically the largest drivers of profitability, and every menu decision affects both.
The team carefully evaluated pricing, product mix, margins, and workflow to create a menu that filled gaps in the downtown market while remaining financially sustainable. Rather than chasing novelty, the focus was on serving products customers wanted at a price point that worked for both guests and the business.

Coffee quality remained central to the experience. Sparrow Nest partnered with Noble Coffee Roasting, an award-winning Oregon roaster based in Ashland, to provide a dependable, high-quality foundation for the beverage program. Every coffee served is 100% organic, reflecting the team’s commitment to quality, sustainability, and delivering a product that stands apart in a competitive market.

The place as an advantage

Instead of following contemporary coffee-shop design trends, the team chose to embrace the character of the Miner Building. The goal was not to create a space that could exist anywhere in America. It was to create a space that felt unmistakably tied to its location.

Turning Strategy Into Execution

The physical environment became a reflection of that philosophy.

Rather than covering over the building’s historic features, the design celebrated them. Rich mahogany woodwork, marble flooring, and Art Deco architectural details were paired with more contemporary and eclectic creative elements. Leather seating, marble tables, oversized yellow booths, gallery walls, and unexpected visual moments created a space that felt layered, personal, and distinctly local.

Artwork and displays range from local art and travel photography to historic images of the Miner Building, Cuban coffee farm photography, and playful pieces that reinforce the café’s welcoming personality.

The result is a space that encourages people to stay rather than simply transact.

Operationally, the business was designed around efficiency, consistency, and hospitality. Menu decisions, supplier relationships, staffing models, and workflow systems were all evaluated through the lens of sustainability. Every element needed to contribute to an experience that customers would value while supporting the long-term health of the business.

RDG also handled the practical work required to make the concept function, including supplier negotiations, vendor relationships, purchasing decisions, design implementation, staffing systems, workflow development, marketing, and ongoing operational management.

The café also continued to fulfill its original mission as a connector. Visitors can see into the creative environment of RDG Brands, interact with local artwork, meet friends and colleagues, work remotely, study, hold meetings, or simply enjoy the atmosphere.

The space functions simultaneously as a coffee shop, gathering place, creative showcase, and community hub.

The Results Speak for Themselves

The most visible outcome has been activation.

A lobby that once sat largely dormant has become one of downtown Eugene’s most active and welcoming public spaces. What was once considered an overlooked passageway now operates as a destination seven days a week.

Since reopening in May 2024, Sparrow Nest Coffee has served more than 50,000 beverages, maintained a 4.9-star Google rating, and established itself as a daily destination for hundreds of guests.

The café attracts a remarkably diverse audience. Students study for classes. Business professionals hold meetings. Visitors discover downtown Eugene. Families gather. Building tenants connect with clients. Community members meet friends and colleagues. The space succeeds because it was designed to welcome all of them.

The employee-focused strategy has also produced measurable benefits. Half of the current staff has remained with the business since reopening, an uncommon level of retention within independent coffee retail. That continuity allows customers to build relationships with familiar faces while creating a stronger operational foundation for long-term growth.

The reopening transformed far more than a coffee shop. It transformed how people experience the Miner Building and helped contribute to the ongoing revitalization of downtown Eugene.

What was once referred to as “the morgue” has become a vibrant gathering place filled with conversation, creativity, and community. Hundreds of people move through the space each day, making Sparrow Nest Coffee not only a successful business, but a realization of the original vision proposed more than four years earlier: creating a place where people can come together, face-to-face, in the heart of downtown Eugene.
